The CTO's Playbook for AI in Network Operations

Start with the boring work. AI earns trust in operations by writing the report nobody wants to write — long before it touches a router.

Every operator I speak to wants an AI story. Very few have an AI plan. The difference shows up the first time an automated action touches production and nobody can explain why it happened.

Autonomy in a carrier network is not switched on. It is earned in stages — and each stage has to pay for itself before the next one begins.

1 · Instrument before you automate

AI is only as good as the events it can see. Consolidate alarms, tickets, NMS data and billing signals into one store before asking a model to reason about any of it. For most operators, a well-designed PostgreSQL schema is enough. Fragmented data produces confident nonsense.

2 · Automate reporting and notification first

Daily operations summaries, outage notifications, SLA reports and branch revenue digests are perfect first targets: high toil, low risk, and immediately visible to management. Self-hosted workflow engines such as n8n let a small team wire these pipelines in days and keep sensitive data inside their own boundary.

This is where AI earns credibility. When leadership starts reading the morning report instead of asking for it, you have permission to go further.

3 · Keep a human in the loop for change

Reading is safe; writing is not. Let AI draft configurations, change requests and customer replies — and require a named engineer to approve anything that touches production. The model proposes; the engineer disposes.

4 · Measure the minutes, not the magic

Track hours saved, time to acknowledge, and errors caught before customers noticed. If those numbers don't move, the demo was the product.

5 · Govern it like infrastructure

Version every prompt and workflow. Log every automated action. Scope credentials tightly and rotate them. Treat AI pipelines with the same change control you apply to core routers — because soon they will carry the same consequences.
